Onboarding and Initiations - what they didn't tell you at the transition company

If you think your interview is over when you step in the door of a new company, you are mightily mistaken. It just started. You have to constantly provide your credentials, show that you are a good hire, and if you are an open LGBT, come out again and again to new people you meet. Exhausting? Sometimes. Important to do? Definitely.



These words were ingrained to me by one of my favourite directors, Diane C., when I started as a new manager, more than a decade ago, to remind myself, my new hires and those I career coach. Amazing how those words resonated whenever I’m faced with a new role, a new project, at a networking event, at a party, at anything new. There is an established psyche to any social structure and when that structure is not fundamentally a constantly changing structure, having someone new becomes something of a portent – whether the members of the social structure are conscious of it or not. The need to prove oneself is imminent though sometimes unnecessary especially when the makeup of the group doesn’t need such proof like a group that espouses acceptance, openness, and ability to bring one’s authentic self to the group. Examples that come to mind would be true religious groups (not the cult kind), real friends and family, and organizations whose very foundation believes in such tenets.

And that is the clincher… the perceived disconnect between established mores that is founded on openness and the willingness of the group to adopt, not just accept, when new blood is introduced.  Cognitive dissonance resulting in a perfunctory sense aside, there is a need to be truly open when it is identified in one’s group’s rules of the game. Here’s something you already know.



Robinson et al. (2004) Model of the Drivers of Employee Engagement

Robinson (2004) harkens the idea that for engagement to occur, there needs two events: (a) value and (b) involvement. Both cannot occur without the active, adopting, embracing belief system of the social structure the employee is engaged in.  Examples of those two events would be in training, performance, satisfaction, etc. Some are more cut and dry, others need a heightened emotional and social intelligence.

Valve Software, creator of Steam, recently posted their new employee handbook. It discusses the realities of the workplace, even to the point of “what if you screw up?”  That is amazing. Would that approach work if its a handbook for new hires at a bank vault operator company? or for new prison wardens? The idea is there though. Make it real. Make it human. Make it authentic. Every new employee wants to do a great job but it is imperative for the existing social structure to allow them to do so, and make leeways, if necessary, as the new employee integrates a potentially different perspective to the existing social psyche. Different is good. Change is real. Aren’t those cliches we’ve learned in business school? They didn’t become cliches without a basis of reality, right? (at least that’s what my Doctoral Management 101 prof said).

I entitled this post with a “what they didn’t tell you” because most large organizations provide transition services for terminated employees. Those employees go through a battery of practice interviews, resume development, negotiation skills, 90 day planning, but alas, don’t prepare you (unless you have a great counselor who knows to incorporate it) for the initiations that happen when you’ve started your new role. There’s the black and white activities of “make sure you do your job well” but lacking in navigating social minefields. Wouldn’t it also be great to have those very companies who hire the transition companies to have a program for what initiations actually mean to their work groups making sure they look at it with a social lens? The reality is that although we want organizations to be rosy and bright for our new hires so we get the best talent that we can command in the market, there are cobwebs and sometimes outright nastiness that need to be addressed behind our coral walls. Not knowing these will create jaded new hires immediately, especially the smart ones who themselves have heightened EI and SI. Tipping a social structure which normally could be seen for the better can potentially disengage the entrenched and sometimes silo’ed-perspective of the old hires.

So my two cents are therefore presented.. I implore social structures to truly have an open mind, an open heart, and embrace the change. I am hopeful that realism and authenticity permeates in organizations of today more than a decade ago and we can say, we are truly progressing forward.
